Build an AI-assisted commercial HVAC bid/no-bid review
Decide which invitations deserve estimating time with an evidence-based fit review, missing-information queue, and named approver.
Use AI to organize the invitation; let your estimator decide whether the work fits your capacity and capabilities.
Editorial workflow guide · AI-assisted preparation · Not a hands-on product test. How we work
Start with the invitation, not a win score
A commercial bid invitation can contain a deadline, building list, equipment schedule, site-walk requirement, and purchasing conditions in several attachments. Before asking an estimator to price it, collect the current invitation and identify who invited you. Record the customer entity, locations, requested work, response deadline with time zone, and document revision. Keep an exact reference beside each extracted fact.
Ask AI for an intake brief, not a probability of winning. A familiar building name does not establish a relationship, and an attractive project description does not establish capacity. Mark missing information explicitly instead of allowing a polished summary to hide it.

Separate hard requirements from commercial judgment
Have the estimating lead define the review rules before reading the AI output. Examples are the permitted service territory, supported project types, capacity-review owner, and documents needed for qualification. Use three outcomes: meets the stated rule, conflicts with the rule, or needs human review. Keep bonding, insurance, contract terms, and technical qualifications with their responsible reviewers.
Do not add these outcomes into a fabricated numerical score. One unresolved mandatory requirement may matter more than several favorable observations. Give each open issue an owner and a question that can actually be answered before the bid deadline.
Make a decision packet someone can challenge
For a fictional warehouse invitation, the package names two buildings but provides equipment schedules for only one. The correct output is a scope gap linked to the missing schedule, not a doubled equipment allowance. Your estimator might request clarification, price an expressly limited scope, or decline. AI should not select that response.
Save the decision, approver, reason, and next date alongside the original package. ServiceTitan documents project and estimate workflows; that supports the record structure used here, not a claim that its software performs this proposed AI qualification review. Confirm account setup and permissions before changing a production workflow.
Run a useful pilot
Review a small batch of recent invitations without changing the historical decisions. Compare the AI brief with the estimator’s original notes: missed mandatory items, unsupported assumptions, time spent correcting the brief, and whether the decision could be reconstructed later. Use that evidence to improve the intake rules. Success means a more defensible use of estimating time, not that every declined bid would have lost or every accepted bid will be profitable.
Bid review checklist
- Current invitation and revisions identified; deadline includes time zone.
- Customer, site list, scope and document references recorded separately.
- Hard requirements distinguished from assumptions and preferences.
- Every unresolved requirement has an owner and clarification question.
- Estimator approves bid, clarify or decline; no automatic customer message.
A prompt to adapt
Create a bid/no-bid preparation brief from these authorized commercial HVAC invitation documents. Extract customer, sites, scope, revisions, deadline and mandatory requirements with document/page references. Apply only the supplied fit rules. Use meets, conflicts or needs review; do not invent a win probability, price, capacity or qualification. End with questions and an approval queue.
Use fictional or anonymized examples while testing. Add your approved business rules before using a draft.Source documents
