Compare commercial HVAC quote revisions with AI
Find changed scope, exclusions and customer commitments between two quote versions before approving the next release.
Compare named versions against an approved baseline and route every material change to its owner.
Editorial workflow guide · AI-assisted preparation · Not a hands-on product test. How we work
Freeze the comparison boundary
Choose the last approved quote and the proposed replacement. Record version IDs, preparation dates, opportunity ID and whether each file is a draft or customer-issued document. Do not compare two attachments merely because their filenames say final. Ask the estimator to identify the approved baseline first.
Extract scope, quantities, equipment references, exclusions, allowances, schedule language and commercial terms into separate fields. Keep tables and footnotes attached to their source page. If a PDF extraction drops a column or changes a unit, mark that section unreadable rather than asking AI to reconstruct it. A comparison is only as dependable as its inputs.

Ask for differences with evidence on both sides
Use a change table with baseline location, revised location, original wording, revised wording, change type, possible customer implication and required reviewer. Distinguish added, removed, changed and moved text. A moved paragraph is not necessarily new scope; a small altered exclusion may be more consequential than a rewritten introduction.
In a fictional example, revision B changes the stated service window but leaves the schedule appendix unchanged. The assistant should report an inconsistency with both references, not decide which document controls. If a quantity differs, it must show the two supplied quantities without calculating a new price or assuming that the estimator intended an upgrade.
Release a reviewed version and keep the trail
The estimator resolves scope changes, operations reviews commitments affecting delivery, and the authorized commercial approver checks terms. Add decisions to the comparison table, then produce a short internal release note. Keep unresolved rows open; do not hide them by accepting every generated suggestion. The outgoing quote remains a human-approved business document.
Pilot with a previously completed revision pair that staff can review without exposing private customer details. Compare the assistant’s change table with a manual review. Count missed material changes, false differences and unsupported interpretations separately. Do not use a percentage score to excuse a missed commitment; set pass criteria around the changes that matter to this quote.
Before you use the result
- Identify the approved baseline and candidate version explicitly.
- Preserve page and table references in the extracted input.
- Separate formatting edits from scope and commitment changes.
- Assign one reviewer and decision to each material difference.
- Archive the issued version and withdraw superseded working copies from the active queue.
What the sources support
ServiceTitan’s commercial update describes project baselines. NIST discusses generated factual errors. This guide applies those evidence concerns to an editorial quote-comparison procedure; it does not claim a built-in AI quote-diff feature or contractual interpretation.
A prompt to adapt
Compare these two fictional commercial HVAC quotes. Return only evidenced added/removed/changed commitments, with a reference in each version. Flag conflicting appendices and unreadable text. Do not choose controlling terms, change prices or approve scope. Separate cosmetic edits from issues requiring an estimator or operations decision.
