Build evidence-based stage checks for commercial HVAC opportunities

Define what a sales opportunity needs before it advances from qualified inquiry to estimating, proposal and approved handoff.

THE PRACTICAL TAKEAWAY

Use AI to find missing stage evidence, with the sales manager deciding whether the opportunity can advance.

Editorial workflow guide · AI-assisted preparation · Not a hands-on product test. How we work

Choose one transition, not a whole new CRM

Start with a transition your team finds unreliable, such as qualified inquiry to estimating. Write the decision the next team needs to make and the minimum evidence it requires. A contact name alone may not establish which property is involved, who can arrange access or whether there is an actual request for work.

Create fields for evidence item, source record, owner, date verified and unresolved question. Separate required evidence from optional enrichment. Do not make every prospect complete a long research checklist before the team can respond. The point is to avoid passing a vague opportunity to an estimator as though its important assumptions were settled.

Review a small opportunity packet

Give an assistant the stage definition and a bounded export of approved opportunity notes. Ask for present, missing, conflicting and stale evidence. Require a source beside each present item and a question for the responsible rep beside each gap. Unknown should remain an acceptable output. Do not let the assistant fill CRM fields with guesses.

For a fictional replacement opportunity, the notes might name two buildings while the quote request identifies only one. The correct flag is a location conflict requiring clarification. It is not permission to assume a two-site project or increase the expected value. Preserve urgency separately from completeness so a time-sensitive request still reaches a human.

Keep exceptions visible and accountable

A manager can allow an exception when work must begin before every answer is available. Record who approved it, why, what assumption remains open and when it will be checked. An AI flag should help that decision, not become a hidden veto or an automatic stage change. Keep the exception with the opportunity so the next owner sees it.

Pilot on a small set of completed opportunities before using the checklist on active work. Count unnecessary blocks, missed gaps and the time spent resolving legitimate questions. If reps repeatedly bypass one requirement, investigate whether it actually supports the next team’s decision. Revise the stage definition intentionally and preserve the previous version for review.

Before you use the result

  • Name one transition and the decision it supports.
  • Define required evidence and its freshness expectations.
  • Require citations for fields marked present.
  • Route conflicts and urgent exceptions to a named manager.
  • Keep stage movement and customer commitments human-approved.

What the sources support

ServiceTitan’s commercial release describes task ownership and pipeline controls; confirm exact account configuration before implementation. The evidence rubric here is a proposed operating method, not a claim that AI can validate customer authority or commercial readiness.

A prompt to adapt

Check these fictional HVAC opportunity notes against this stage-exit definition. Return required item, present/missing/conflicting/stale, supporting source and owner question. Never invent contacts, site counts, authorization or value. Recommend review actions only; do not advance stages or edit the CRM.

Use fictional or anonymized examples while testing. Add your approved business rules before using a draft.
